How to Use CI for Pricing Strategy

Most manufacturers set prices based on costs or gut feel. The ones who use competitive intelligence to guide pricing decisions consistently outperform their peers.

The one-sentence version: Competitive intelligence informs pricing through cost benchmarks from competitor disclosures, market positioning from tender databases, and price discipline tracking via distributor channels. The result is data-driven pricing, not reactive pricing.

Why Manufacturing Pricing Is Different

It's not a list price — it's a negotiation, influenced by capacity, materials, and competitor position

Unlike SaaS or B2C, manufacturing pricing is negotiated per contract. A manufacturer might quote wildly different prices for two apparently similar projects — and be right both times.

❌ The Myth

"Pricing is about covering costs plus a margin. The market will tell us if we're wrong."

✅ The Reality

Pricing power comes from knowing what competitors will quote before they quote it. CI answers three questions: What are they charging? What are their cost inputs? Are they gaining or losing pricing power?

The three CI questions for pricing: (1) What are competitors charging for similar work? — derived from tender wins and procurement records. (2) What are their cost inputs? — material sourcing, labour rates, equipment utilisation. (3) Are they gaining or losing pricing power? — win rates, backlog trends, margin signals.

Signal Sources for Pricing CI

Four data streams that reveal what the market will bear

📋 Tender Platforms

The single richest source. Winning bids reveal competitor pricing for comparable work. Track win-rates by competitor, region, and contract type.

🏛️ Public Procurement Records

Government and enterprise awards are public in many jurisdictions. They provide price-per-unit data you can benchmark against your own quotes.

📦 Supplier & Customs Data

Material cost inputs visible through customs filings and supplier financials. A competitor whose raw material costs dropped 15% may have room to undercut you.

🔁 Distributor Feedback

Your indirect channels hear competitor pricing conversations weekly. Create a structured intelligence loop: who's most aggressive on price, where they're winning, and why.

The Pricing Decision Framework

Three data points, one optimal price

When you receive a new RFQ, cross-reference three data points:

📐 Your Cost Model

What you need to charge to maintain margins. Internal, known.

🎯 Competitor Cost Position

What they can afford to charge — derived from CI signals on supply chain, labour, and capacity.

📊 Market Pricing Aggressiveness

What they're actually quoting — from recent tender outcomes and win-rate data.

✅ The Intelligence-Based Price

Sits at the intersection of what you need, what they can charge, and what the market expects.
